The Incubator

Rethink how you think about startups.

We back founders working at the bleeding edge: agentic systems, autonomous infrastructure, applied research still looking for its first product. Come to us at any point of maturity. A funded team with customers, a prototype held together by conviction, or an idea and nothing else. An idea is a legitimate place to start.

What we do

Three things, done properly. Not a syllabus.

We take very few companies at a time. These are the three ways we work on them, and members use as much or as little of each as the moment calls for.

Operators in the room

Advisory Consulting

Senior operators working with founders on the decisions that compound early: positioning, architecture, pricing, and what to turn down. All of it from people who have carried a product from an empty repository to paying customers.

Most early-stage advice is generic because most advisors are pattern-matching from a distance. We work the other way around: a small number of companies at a time, with practitioners who have carried a product from an empty repository to paying customers and can tell you which of your decisions are actually reversible.

The agenda is whatever is blocking you. Sometimes that is technical: model selection, evaluation, the architecture choice that quietly sets your unit economics before you have a single customer. Often it is not. Pricing, a definition of the ideal customer that is really three customers, a co-founder conversation nobody wants to start, or a roadmap that is two products under one name.

We are direct about what we think, including when we think the idea does not work in its current form. Founders get plenty of encouragement. What is scarce is someone experienced enough to be useful and disinterested enough to be honest.

What you get

  • A weekly working session with a named operator, not a rotating bench
  • Positioning, ideal customer, and pricing pressure-tested properly
  • Architecture review while changing your mind is still cheap
  • Go-to-market sequencing and the first repeatable sales motion
  • Fundraising narrative rehearsed against hostile questions
  • Kill criteria agreed in writing before anyone is emotional

Right fit when

You are making decisions faster than you can validate them and want someone who has made the same ones to tell you which are load-bearing.

Typical engagement

Rolling for the length of your membership: a standing weekly session, and access in between it when something cannot wait a week.

Capital, and the room that follows it

Funding & Investment

Pre-seed and seed capital from Metacogni directly, plus a warm path to the funds and angels who already know how to evaluate frontier technology.

We invest our own capital into companies in the program, which keeps our incentives pointed the same direction as yours. Checks are sized to reach a defensible next milestone rather than to produce a valuation headline that becomes your problem at the following round.

Terms are standard instruments explained in plain language, with no side letters and no board control at pre-seed. We would rather you understood the document than signed it quickly, and we will tell you to have your own counsel read it.

The larger share of the value is distribution. Frontier companies frequently struggle to raise not because the technology is weak but because the room lacks the context to evaluate it. We make introductions to investors who already have that context, and we build the diligence pack with you before anyone asks for it.

What you get

  • Direct pre-seed and seed investment on standard instruments
  • Introductions to funds and angels fluent in frontier technology
  • Fundraising narrative, model, and data room built alongside you
  • Diligence readiness, so a process never stalls on paperwork
  • Follow-on participation considered at every subsequent round
  • Plain-language terms, no side letters, no pre-seed board control

Right fit when

You need capital, and more than the capital you need a route to investors who will not require six months of education first.

Typical engagement

Investment decisions run in weeks, not quarters, and the diligence is the kind we would want done on us.

A lab you do not have to build

Research & Development

Our engineers, our evaluation infrastructure, and our applied research practice, so a team of four can run the experiments that normally take a company of forty.

The gap between a research result and a product is where frontier companies stall. It is rarely a shortage of ideas. What is missing is the unglamorous machinery, the evaluation harnesses and reproducible pipelines and cost instrumentation that turn an interesting output into something you can sell, support, and defend under load.

We supply that machinery and the people who know how to operate it. Members get engineering time against a defined problem, shared infrastructure for evaluation and benchmarking, and the same patterns we deploy inside large regulated enterprises, applied at a scale that suits four people rather than four hundred.

We also keep you honest about what the model can really do. An evaluation set built before the demo is the entire difference between a company and a very good demo, and it is the first thing a technical investor will go looking for.

What you get

  • Engineering time against a scoped, agreed technical problem
  • Evaluation harnesses and benchmarks built for your domain
  • Model routing and inference economics priced on real traffic
  • Reproducible training, tuning, and deployment pipelines
  • Security, privacy, and data handling patterns from the first week
  • Technical diligence support when investors start asking

Right fit when

Your product rests on a technical claim that has to survive real load, real cost pressure, and a skeptical engineer in a diligence call.

Typical engagement

Scoped R&D sprints across your membership, sized to the problem and reviewed against the milestone they were meant to reach.

What we offer

The functions a company this young cannot yet afford to hire.

Every member gets all of it. None of it is an upsell, and none of it is a discount code for a partner's product.

Advisory & Mentorship

A named operator runs a standing weekly session with you, backed by a mentor bench for the specialties you need occasionally rather than constantly: security, regulatory, enterprise sales, hiring. Mentors are matched to the problem in front of you, and matched again when it changes.

Board & Executive Search

Your first executive hires set the ceiling for the next three years. We help define the role honestly before a search begins, work our network for people who have done the job at your stage rather than at ten times it, and stay in the process. For board seats we look for independents who bring judgment instead of paperwork.

CFO Strategy & Tax Planning

Financial modeling, runway planning, and the structural decisions that are cheap now and expensive to reverse later: entity structure, equity and option pools, research and development tax credits, and books kept in a state that survives diligence without a weekend of reconstruction.

B2B Connections & Networking

Warm introductions to design partners, first customers, and the platform teams inside larger organizations who are able to run a pilot. Our enterprise practice puts us in rooms that early companies routinely spend years trying to reach, and an introduction from someone already trusted there skips the queue.

Project & Product Delivery

When the roadmap is larger than the team, our delivery squads embed with you to ship a defined piece of it. Explicit scope, explicit end date. You are buying momentum for a quarter, not acquiring a dependency you have to keep funding.

Who is in the program right now.

Deliberately a short list. Most of it is still under wraps, which is usually the correct decision for a company that has not shipped yet.

Stealth

A company in the program that has not announced itself yet. We will introduce them here when they decide it is time, and not a day before.

Our approach

Compress the distance between an idea and someone paying for it.

Frontier companies do not usually die of a bad idea. They die of a slow loop, months spent building toward a hypothesis nobody tested. Our whole method is aimed at that.

Two weeks to something a customer can react to

We do not start with a business plan. We start by getting the smallest honest version of your value proposition in front of somebody who might pay for it, because their reaction carries more information than a quarter of internal debate. Everything after that is compression: shorten the loop and run it again.

Revenue is the validation that does not flatter you

Interest is free, letters of intent are nearly free, and a design partner who is not paying is a research project with a nice logo. We push members toward a path to revenue early. Not because the first check is large, but because the shape of the sale tells you what you have really built.

Frontier tooling, pointed at ourselves first

Members get the agentic delivery, evaluation, and automation practice we deploy inside large enterprises, applied at startup scale. A team of four running that machinery ships at a rate that used to require a floor of engineers, which is the entire reason a company this small can credibly work at this edge.

Milestones with kill criteria attached

Every cycle has a defined outcome and, written at the same moment, the result that would tell us to stop. Speed is only an advantage if you are equally quick to abandon what is not working, and that threshold is far easier to agree before anyone is attached to the answer.

Frequently asked questions

What founders ask us before they apply.

If yours is not here, send it. We answer our own email and we would rather resolve it now than in a meeting.

No, and that is a real answer, not an encouraging noise. An idea, held by a founder who has thought hard about a specific problem, is a legitimate starting position. It is often a better one than a half-built product that has already committed to the wrong architecture. At that stage we are not looking for traction. We want to hear how well you have thought about why this problem exists and why now.

Tell us what you are building.

However early it is. A few honest sentences about the problem and where you are stuck is a better opening than a polished deck, and it takes about three minutes.

What happens next

  • An operator reads it, not an intake formEvery submission goes to the people who would actually work with you. There is no scoring rubric and no application window to miss.
  • You hear back within one business dayEither a time to talk, or a straight explanation of why we are not the right fit for what you are building. We would rather be quick and wrong than slow and vague.
  • A conversation, not a pitch meetingForty-five minutes on the problem itself. Bring the version you would explain to a friend, not the one with a slide behind it.
  • Confidential from the first messageWe do not need an NDA to talk and we do not share what you send us. If you want one signed before going deeper, send it over and we will sign it.
